If your AI pilot doesn't start with a baseline, it's theatre.

Sam Potnin

If there's no "before" number, every "after" story is marketing.

LLMs, agents, RPA — none of it matters without a clear baseline.

The Rule I Use With Clients

  • Pick one metric.

  • Freeze it for 2–4 weeks.

  • Start the pilot only after that.

Why This Works

When we add AI on top of a working manual system, it becomes obvious whether it moved the number or not. Most of the time we also find two or three leaks that a simple workflow fix closes faster than any AI.

That's why I start with a 1-day Leak Scan. Fix the foundation first, then let AI amplify what already works.

The Common Disappointment

I still meet teams who tried AI first and walked away disappointed. Not because AI is useless, but because they expected it to fix missing ownership, slow response, weak follow-up, and inconsistent handoffs. Fix those, then add AI, and you get lift you can see on the dashboard and in the P&L.

What My 1-Day Leak Scan Does

This is what my 1-day Leak Scan is for. It sets the baseline and the rules so a 10-day audit and a one-month pilot actually land and pay back. If you can name your one metric, we can make it move.
